What agentic AI actually is

"Agentic AI" describes software that uses a large language model (LLM) as a reasoning engine to plan, act, and adapt — not just to talk. Where a chatbot returns one reply per message, an agent maintains a goal, decomposes it into steps, picks a tool, calls it, looks at the result, decides whether the step succeeded, and continues until the goal is met or it legitimately gives up.

In practice, an agentic AI workflow is an LLM plus three things:

  • A toolbelt — typed functions the model can call: read a ticket, query the CRM, send an email, run a SQL statement, open a browser, write to a file.
  • A control loop — the code that runs the model, executes the tool calls, feeds outputs back into the context, and decides when the task is done.
  • Guardrails — validation, retries, timeouts, approvals, and the observability to know what the agent actually did.

That's it. There's no mystery. What looks "intelligent" is a well-scoped loop over a model that's very good at choosing the next action.

Why agentic AI is different from classic automation

Traditional automation — n8n, Zapier, Make, a homegrown Python script — is brilliant when the steps are fixed: when a row is added to this sheet, create a task in that tool. It breaks the moment the input stops being predictable.

Real operations aren't predictable. An incoming invoice can be a PDF, a photo from a phone, a scan with a handwritten note, or an email body with the number buried in a paragraph. A support ticket can be a bug report, a billing question, or a feature request. An RFP can ask for things in fifteen different phrasings.

Agentic AI closes that gap. The model reads the fuzzy input, decides what kind of thing it is, picks the right tool, and only then runs the deterministic action. You get the robustness of automation with the flexibility of a junior operator.

How an agentic AI workflow works, step by step

A concrete example: an agent that triages inbound support emails.

  1. Trigger. A new email arrives in a shared inbox. A webhook fires the control loop.
  2. Read and classify. The agent reads the email, attachments, and customer history. It decides this is a billing question.
  3. Retrieve context. It queries the billing system for the customer's recent invoices and payment status — via a get_invoices(customer_id) tool, not by hallucinating numbers.
  4. Plan the response. It drafts a reply that references the correct invoice, explains the charge, and links to the self-serve portal.
  5. Apply policy. A guardrail checks: this reply quotes no confidential internal notes, the tone matches the brand guide, and the refund amount (if any) is under the threshold that doesn't need human approval.
  6. Act. If the reply is within policy, it sends. If not, it assigns the ticket to a human with a pre-drafted response.
  7. Log. Every tool call, decision, and outcome is written to observability, so you can replay and audit.

That's a useful agent. It saves a real person twenty minutes per ticket and gets the routine 70% off their plate. The remaining 30% still goes to humans, but now with context already gathered.

Where agentic AI actually helps

Some workflows are obvious fits:

  • Operations triage — classifying, routing, and pre-processing inbound work.
  • Research and synthesis — reading N documents, extracting structured data, and writing a brief.
  • Internal copilots — "show me all customers in Lombardy with an open renewal and a payment issue." The agent composes the SQL, runs it, formats the result.
  • Data quality — finding duplicates, merging records, normalising fields across systems.
  • Onboarding — walking a new customer through a multi-step setup, answering questions, checking inputs, and escalating when stuck.

Some are not good fits yet — anywhere an error is catastrophic and can't be caught by a cheap check, anywhere latency under 500ms is mandatory, or anywhere you can't afford occasional "I tried and failed" outcomes.

What makes an agentic AI workflow production-ready

The gap between a demo that wows the team and a system the business relies on is mostly engineering discipline:

  • Evaluation. A golden set of inputs with expected outcomes, run on every model or prompt change. You don't deploy agents without eval, the same way you don't deploy APIs without tests.
  • Typed tools. Every function the agent can call has a schema, input validation, and explicit side effects. No "the model decided to update this field" surprises.
  • Observability. Full traces of every step, token counts, tool inputs, tool outputs, and the reasoning the model produced. When an agent misbehaves — and it will — you need to see why.
  • Cost controls. Budgets per run, max-step limits, and fallbacks from expensive models to cheaper ones for easy cases.
  • Human-in-the-loop. Clear thresholds for when the agent acts alone and when it drafts and a human approves. This is the single biggest determinant of whether your stakeholders trust the system.

Agentic AI vs. traditional RAG

RAG (retrieval-augmented generation) is a pattern: pull the right documents, inject them into the prompt, let the model answer. It's powerful for Q&A over private data.

Agentic AI is broader. An agent might include RAG as one of its tools — search_knowledge_base(query) — alongside others. The decision of whether to search, search again with a different query, pull in a CRM record, or just ask the user a clarifying question is made by the agent's control loop.

Think of RAG as a capability and agentic AI as the orchestration around capabilities.

How to start with agentic AI

If you're evaluating agentic AI for your business, resist the urge to boil the ocean. The pattern that works:

  1. Pick one painful, high-volume workflow where the current process is "a human reading something and doing something with it."
  2. Map the decisions. Write down what the human considers, what systems they touch, and what outcomes count as success.
  3. Ship a vertical slice — the agent does the easy 40% end-to-end, drafts for humans on the hard cases, and logs everything.
  4. Measure: time saved, accuracy, escalation rate. Adjust prompts, tools, or guardrails based on real traces.
  5. Expand the scope only once the eval numbers stay green.

Most of the ROI shows up in week two, once the agent has read enough traces for you to tune it.
